EL PUNTO DE PARTIDA

Decide where human review belongs in an automated workflow. Define approval, escalation, reviewer context and correction paths before expanding a pilot.

01

04

Design the reviewer’s job as carefully as the automation

Identify which outputs can proceed, which need approval and which must be escalated. Describe the information a reviewer needs to make that decision: original input, relevant source, proposed action and known uncertainty. Provide a clear way to reject, correct or return the output for more information.

Test the review process with representative workloads. Ask whether the reviewer has enough time, authority and context to intervene meaningfully. Record how corrections reach the person maintaining the workflow. Review what happens when the reviewer is unavailable, a deadline expires or two reviewers disagree. Keep responsibility for the final action explicit rather than assuming that placing a person in the process resolves every risk.

05

A human-review decision table

Create a row for each meaningful outcome or action category. Review the table with the people who will perform the checks.

  • Output category: draft, recommendation, record change or external action being proposed.
  • Review trigger: when approval is always required and which exceptions require escalation.
  • Reviewer context: inputs, source evidence, uncertainty and relevant business rules.
  • Available actions: approve, edit, reject, request information or pause the workflow.
  • Availability plan: time expectations, substitute reviewer and handling of unattended items.
  • Feedback record: corrections, decision reasons and the owner responsible for improvements.
06

Avoid a review step that cannot change the result

A reviewer who sees only the final wording may be unable to check its source. Someone who cannot reject or stop an action is providing a different kind of oversight from an approver. Make that distinction visible in the design.

Do not equate fast approval with an effective process. Look at corrections, missed issues and reviewer workload. Where review becomes repetitive, check whether people still have the context needed to notice an exception rather than assuming the workflow remains sound.

07

Can only uncertain outputs be reviewed?

Possibly, but the method used to identify uncertainty also needs evaluation. Some wrong outputs can appear confident. Decide which action categories require approval regardless of confidence, and test whether the review triggers miss important failure cases before relying on selective review.

ILLUSTRATIVE PLANNING EXAMPLE

Example: drafting customer responses

An automated tool drafts a reply from approved support material. A reviewer checks whether it answers the question and whether the source is appropriate. Requests outside the source material go to a person. Decide how the reviewer reports a wrong answer and how that feedback reaches the team maintaining the workflow.

Document what reviewers must see, when approval is required and who owns the final response. Do not treat a draft’s fluency as evidence that its facts are correct.
