EL PUNTO DE PARTIDA

Prioritize a digital transformation backlog using business needs, dependencies and reviewable outcomes. Separate assumptions from work ready to begin.

01

Incluya dependencias conocidas y preguntas no resueltas.

04

Compare work using shared decision criteria

Collect proposed changes with a named audience, problem and expected useful outcome. Ask what evidence supports each need and what remains an assumption. Identify dependencies such as data cleanup, a policy decision or an unavailable integration before discussing order.

Agree a small set of comparison criteria with the responsible stakeholders. Consider business relevance, consequences of delay, uncertainty, effort and readiness to begin. Use estimates as ranges or assumptions where appropriate, rather than disguising uncertainty with a precise score. Select a reviewable next item and make the reasons visible. Revisit the order when evidence or constraints change, keeping a record of why the decision moved.

05

A backlog item ready for discussion

Keep items comparable without forcing every idea into a fully specified project. An uncertain item may need discovery rather than immediate implementation.

  • Audience and problem: who needs the change and what difficulty it addresses.
  • Useful outcome: the decision, task or result that should become possible.
  • Evidence and uncertainty: observations, assumptions and questions requiring validation.
  • Dependencies: systems, data, policy, people and earlier work needed.
  • Delivery considerations: scope, effort assumptions, constraints and readiness.
  • Priority decision: order, reason, owner and the trigger for reviewing that order.
06

Do not let a score replace the discussion

A scoring model is only as useful as the assumptions behind it. Two items can receive similar totals while having very different dependencies or consequences. Explain those differences and preserve the reasoning.

Avoid prioritizing only visible features while necessary data, access or operational work remains unowned. Also distinguish a firm commitment from a candidate idea. A backlog should help the team decide what to investigate or deliver next, not imply that every listed request has been approved.

07

What should happen to low-priority ideas?

Retain useful ideas with enough context to reconsider them, but do not maintain a large list without ownership. Mark items as deferred, needing evidence or no longer relevant. Explain the reason to stakeholders so “later” does not become an ambiguous promise.

ILLUSTRATIVE PLANNING EXAMPLE

Example: choosing between three changes

A team proposes a new dashboard, cleaner source records and an approval workflow. Check whether the dashboard depends on the data work and whether the approval change has an agreed owner. Discuss the user need and delivery constraints for each item. Avoid ranking ideas solely by the visibility of their final screen.

Create a short ordered backlog showing the reason for priority, dependencies and next validation step. Revisit the order when new evidence changes an assumption.
