EL PUNTO DE PARTIDA

Build a role-based training plan around workplace tasks, prerequisites, practice and review. Define useful learning outcomes before choosing course content.

01

05

Build the plan with the role owner

Interview someone doing the role and the person reviewing its outputs. Ask for representative tasks, recurring errors and situations requiring escalation. Turn broad topics into actions: for example, replacing “customer service” with “clarify an incomplete request and route it to the correct owner.”

Identify prerequisites before choosing lessons. Separate knowledge that a learner must remember from information they can look up in an approved reference. Arrange a practice task for each priority action and agree how a reviewer judges readiness. Discuss the time available for learning and supervised work. Sequence the plan so the learner can practise a useful responsibility before moving to the next one.

06

A role-based training matrix

Create one row for each priority task. The matrix should connect learning activity to work evidence, rather than serving as a catalogue of courses.

  • Role and task: the responsibility, normal output and situations in which it occurs.
  • Required capability: knowledge, judgment and tool use needed to complete the task.
  • Prerequisite: access or prior learning that must be in place before practice.
  • Practice activity: a realistic scenario with constraints and clear instructions.
  • Readiness evidence: what a reviewer observes and the criteria used to decide.
  • Workplace support: a named helper, follow-up date and route for difficult cases.
07

Avoid identical training for different roles

Two roles can use the same system while making different decisions. A reviewer may need approval practice while a requester needs to understand evidence and submission rules. Share common foundations, then vary practice around actual responsibility.

Do not treat course completion as permission to perform every task independently. Identify where supervised attempts are needed, and check whether missing system access or unclear instructions could be mistaken for a skills problem.

08

What if a role is still changing?

Keep the task matrix versioned and review it with the role owner when responsibilities change. Mark assumptions and temporary arrangements clearly. Start with stable tasks, then revise learning and readiness criteria as the operating model becomes clearer.

ILLUSTRATIVE PLANNING EXAMPLE

Example: a new service-desk role

List the tasks a new service-desk colleague must handle: classify a request, find an approved answer and escalate an unresolved issue. Check the knowledge required for each task. Build a practice ticket with missing information so the learner must ask a useful question before choosing a response.

Agree who reviews the practice, what a satisfactory response includes and how the colleague can request help when applying the skill at work.
